Moving from HubSpot to Zoho CRM: What Actually Transfers, and What Doesn't

The record import is the part everyone worries about, and it is the part that works. What catches teams out is everything HubSpot does around the records — sequences, lifecycle stages, workflows. Here's what survives the move and what you rebuild.

Most teams leave HubSpot for the same reason: the renewal quote arrived and the number no longer matched what they use. Sales Hub Professional sits at roughly $90 per seat per month on annual billing, against around $23 for Zoho CRM Professional, and the gap widens once marketing contact tiers are in the mix. The maths is easy. The migration is where people get nervous — usually about the wrong things.

Record data moves reliably. What doesn't move is everything HubSpot layers on top of the records: your sequences, your lifecycle logic, your workflow branches, your saved views. Plan for the rebuild and this is a two-week project. Assume it all carries across and you'll discover the gaps a week after go-live, with sales already working in the new system.

What the migration tool actually carries

Zoho CRM ships with a Data Migration wizard that connects directly to HubSpot through credentials you generate on the HubSpot side, so for standard objects you are not exporting and re-importing CSVs by hand. It runs in the background and emails you when it finishes, and you can undo and rerun it a limited number of times — three, at the time of writing — which is enough for a trial run plus a real one if you're disciplined.

The three things people forget to plan for

First, HubSpot's contact-based pricing means many teams have accumulated tens of thousands of marketing contacts that were never sales-relevant. Migrating them wholesale imports a decade of noise into a clean system. Decide the cut-off before you migrate, not after — typically anyone with no activity in 24 months and no open deal.

Second, lifecycle stage is doing more work in HubSpot than people realise. It drives reporting, routing and often the definition of an MQL. In Zoho CRM the equivalent is split across lead status, deal stage and sometimes a Blueprint, so map it explicitly on paper first. Skipping this is the single most common reason a migrated pipeline report doesn't reconcile.

Third, sequences. If your reps live in HubSpot sequences, they will feel the absence immediately. Zoho CRM's equivalents — cadences, workflow-driven follow-ups, and Zoho Campaigns for the marketing side — are capable, but they are configured differently and need building before cutover, not after.

A sequence that works

  • Audit first: list every workflow, sequence, custom property and report that is genuinely in use. Most teams find a third of it is abandoned
  • Create users, roles and the field structure in Zoho CRM before importing anything
  • Run a trial migration on a small subset, then reconcile record counts and spot-check twenty records field by field
  • Rebuild automation — workflow rules, assignment rules, cadences, Blueprint for any stage-gated process
  • Freeze HubSpot for a short window, run the full migration, then reconcile counts again
  • Keep HubSpot read-only for 60–90 days rather than cancelling on day one; it costs one month's licence and removes all the risk
  • Train reps on the new views before go-live, not during

How long it takes

A straightforward move — standard objects, a handful of workflows, one sales team — is realistically two to three weeks including reconciliation and training. Where it stretches is custom objects, heavy marketing automation, or an integration web around HubSpot that has to be rebuilt against Zoho CRM's APIs. The data itself is rarely the bottleneck.

Migrate the records, but don't migrate the mess. The best version of this project treats the move as a chance to retire the automation nobody uses and rebuild the rest deliberately — teams that do this end up with a system their reps actually prefer, not just a cheaper one.
